AI Agents at Work: A Leader's Primer
Signature Course No. 124 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's AI Agents at Work: A Leader's Primer course, in the AI at Work category. It does not play videos at you.
It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room. This is a no-code course for people who decide: you will not build an agent here — you will learn to approve, scope, bound, and answer for one.
This is the course for senior leaders and executives being asked to approve agent budgets and strategies, managers and process owners who will live with whatever the agent does on their ground, operations, service, and commercial leaders who see the volumes and the error rates daily, and anyone accountable for risk, customers, or money who has discovered that agents are already in use in their organization, approved or not.
It works in the order leadership runs: first, Module 1 — What an Agent Is, and Where It Earns Its Keep — work through Concepts 1–9, finishing with The First-Agent Decision Memo; then, Module 2 — Governing Agents in the Real World — work through Concepts 10–18, finishing with The Agent Governance Plan.
You finish by proving the whole course — in The First-Agent Decision Memo and in The Agent Governance Plan. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies, hands-free. The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. Learners who already know the material can test out concept by concept.
This course cites no market-size forecasts as facts, repeats no vendor success figures as evidence, and treats every impressive number you will meet in the wild as a claim to be tested, not a fact to be quoted. One running company carries the whole course, and no concept invents a second company with friendlier numbers because the arithmetic got hard.
Completed work is the only unit. Autonomy is earned in increments. A named human owns every action — no agent acts on a customer, a dollar, or a record unless a named role owns it, the act is logged, and the owner can stop it.
Both capstones produce real artifacts — a first-agent decision memo a leadership team could act on, and an agent governance plan for a company where agents are already running — not just ideas about agents.
This is the one hundred and twenty-fourth course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

Diagnose → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Diagnose
The Coach starts where the course starts: with the definition, not the demonstration. An agent is defined by what it is allowed to do, not by how well it talks. Every concept opens with three questions that locate where you actually stand, and your answers shape how deeply the Coach works the concept with you. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — The First-Agent Decision Memo for Module 1 and The Agent Governance Plan for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
An AI agent is software that does not merely answer — it acts. Given a goal, it gathers information, chooses a next step, uses tools, checks what happened, and continues until the job is done or it is stopped. That single difference — action, in a loop, over time — is why agents are more useful than the chat tools that came before them, and why they are more dangerous. A wrong answer costs you a correction. A wrong action costs you a refund, a customer, a compliance breach, or a record you cannot un-send.
This course teaches you to lead that difference. You will learn to tell an agent from a chatbot and from a simple automation, and to say precisely where the boundary sits in any product a vendor shows you. You will learn the four tests that separate a process where an agent genuinely pays from a process where it merely impresses. You will learn to scope a use case on one page — job, inputs, tools, permissions, stops, owner, measure — before anyone builds or buys anything.
You will learn why the quality of the information an agent can reach is the ceiling on everything it does, why "a human is involved" means nothing until you specify which human, at which step, with what power to stop it, and why the only economic unit that matters is cost per completed, correct task — never cost per seat, per message, or per demo.
Then you will govern: permissions and limits, logs and sampling, pilots with baselines and kill criteria, failure modes, the shadow agents already running inside your teams, the people whose work changes, and the accountability question that never goes away — when the agent acts, a named human owns the action. The course closes by assembling all of it into an operating rhythm a leader can actually run: decide, deploy, review, retire.
What you will learn
- Define what an AI agent is and is not, and distinguish agent, assistant, chatbot, and automation in any product shown to you
- Identify the business processes where an agent genuinely pays, using explicit tests rather than enthusiasm
- Scope a first agent use case on one page, with inputs, tools, permissions, stops, owner, and success measure stated
- Set oversight and guardrails — permission levels, limits, escalation, and human checkpoints that hold in practice
- Evaluate vendor claims against reality, and design a pilot with a baseline, a comparison, and kill criteria
- Govern agents already in use across your teams, including unapproved use, with an inventory, risk tiers, and a review rhythm
- Lead the people side — roles, trust, accountability, security, and privacy — when agents start doing real work

Built for the person who approves, scopes, and answers
AI Agents at Work: A Leader's Primer is for senior leaders and executives being asked to approve agent budgets and strategies, managers and process owners who run the dispatch desk, the billing queue, the support inbox, and the onboarding flow, operations, service, and commercial leaders who see the volumes, the backlogs, and the error rates daily, and anyone accountable for risk, customers, or money who has discovered that agents are already in use in their organization, approved or not.
This course assumes no technical background, no coding, and no prior AI course. It assumes you have managed work, owned a result, and sat through at least one software pitch. Everything technical is translated into the language of decisions: what may it do, what may it see, what stops it, who owns it, and how will we know?
