Change Management: Lead Your Organization Through Change

Signature Course No. 235 — A Signature AI Socratic Coaching Course.

An agentic, mastery-based AI learning platform.

A New Kind of Learning

Socratic coaching, delivered by an agentic AI coach.

Not a course you watch. An AI coach you work with.

The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.

The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.

Meet The Lighthouse Coach

A coach that teaches by asking — not by lecturing

The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Change Management: Lead Your Organization Through Change course, in the Leadership & Management category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.

Every organization changes, and most changes are led by whoever was standing nearest when the decision landed. A slide deck for a case, an announcement for a plan, and hope for evidence. This course replaces that improvisation with a discipline — the leader's craft of running one bounded change across an organization.

First, you design the change. The case built in evidence an opponent could check, the change named precisely — observable scope, honest non-goals, a definition of done — the people mapped before the sequence is drawn, capacity priced in hours as honestly as in money, and governance that can actually decide.

Then you land it, and prove it. Decisions taken against evidence with every verdict genuinely available, resistance read as a report rather than an attitude, adoption counted as behavior and outcomes judged against the case's own baseline — side effects reported in the same voice, including the honest null result.

It works in two movements. First, Module 1 — The Case and the People: Designing a Change That Can Actually Be Led — work through Concepts 1–9, finishing with The Launch-Ready Change Plan; then, Module 2 — Landing It: Evidence, Recovery, and the Change That Holds — work through Concepts 10–18, finishing with The Landing Review and Sustain Plan.

Both capstones produce real artifacts — The Launch-Ready Change Plan, a complete plan for Arden Manufacturing's move from paper job travellers and a whiteboard schedule to a digital production system, defended to steering-group standard; and The Landing Review and Sustain Plan, the same change's evidence pack, recovery decisions, and handover — each also run on your own live change.

The honesty discipline is part of the course. This course prints no change-success percentage and no folklore statistic as fact, and it makes no promise that a change led this way will succeed. Every figure in its running case is a stipulated teaching figure, stated once and used consistently, so you can recompute every worked example yourself.

The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies. Learners who already know the material can test out concept by concept.

Change Management: Lead Your Organization Through Change is part of The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

The Method

Diagnose → Learn & Practice → Prove → Capstone

Every learner moves through the same discipline a Cognosco instructor would insist on in the room.

1

Diagnose

The Coach starts where the course starts: with what you actually bring. Every change asks people to give up a way of working they know for one they do not, and to carry extra effort in the gap between the two — so the case for change is the leader's answer to a fair question: why is this worth what it will cost us? Every concept opens with three questions that locate where you actually stand, and your answers shape how deeply the Coach works the concept with you. Everyone begins with Module 1 — no skipping the foundations you only think you have.

2

Learn & Practice

Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.

3

Prove

Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.

4

Capstone

Finish with two capstones — The Launch-Ready Change Plan for Module 1 and The Landing Review and Sustain Plan for Module 2 — that pull the whole course together, and earn the certificate.

The Course Content

What You'll Learn

A change is led twice. First on paper, where the case, the scope, the people, and the sequence are designed; then in the building, where that design meets reality. This course teaches both leadings, in the order the work actually arrives.

Module 1 teaches you to design a change that can actually be led. The evidence-based case, the precise scope, the impact map drawn before the sequence, capacity priced in the open, governance that can decide, and a pilot that must be able to produce a stop decision.

Module 2 teaches you to land it. Decisions and escalation, the informal organization, loss and extra work carried honestly, habits built and old supports withdrawn, and proof kept in two separations: adoption apart from announcements, outcomes apart from side effects.

And it builds your own standard. Resistance read as a reporting channel, stalls diagnosed before money is spent on them, handover that survives your departure — and claims that never exceed their evidence, on this change and the next one.

What you will learn

  • Make the case and name the change: the evidence-based case, the precise scope, and the definition of done
  • Design the human side: who is affected and how, the sequence and its dependencies, the capacity and the cost, and governance that can decide
  • Lead it live: communication for understanding, resistance read as information, and a pilot that produces a real scale decision
  • Land it and prove it: adoption, outcomes, and side effects measured separately; recovery when it stalls; handover that holds; and the change leader's standard

Who It's For

Built for people who lead change

Leaders assigned to run a change — a system rollout, a restructure, a process redesign, a merger integration, a new operating model — who own the outcome but were never taught the discipline.

Managers whose teams sit inside someone else's change — who must translate a program into their people's weeks, surface what is breaking, and report honestly upward. Program and project leads — fluent in plans and milestones, who need the people side of the work: impact, capacity, resistance, and adoption.

Senior leaders who sponsor change — who approve cases, sit on steering groups, and must tell the difference between a change that is landing and one that is merely being announced. The course assumes no prior study of change models and no authority beyond the change you are actually leading; it assumes you are responsible, or expect to be, for moving a real group of people from one way of working to another.
