Leading AI Adoption
Signature Course No. 52 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Leading AI Adoption course, in the AI at Work category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.
This is the course for managers of teams where AI tools have arrived or are about to, executives and owners weighing a larger commitment, managers whose informal adoption is already outrunning governance, and leaders who tried a pilot that produced excitement and no evidence. It works in the order the work has to happen: first, Module 1 — Choosing and Framing: The Right Work, the Honest Case, the Rules First — work through , finishing with The Adoption Charter; then, Module 2 — People, Workflows, and Proof: Redesign, Resistance, and Results — work through , finishing with The Ninety-Day Review. You finish by proving the whole course — in The Adoption Charter and in The Ninety-Day Review. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies, hands-free. The course is self- paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. Learners who already know the material can test out concept by concept.
The fence, stated plainly. A human owns every output. This course promises no guaranteed productivity figures, no return-on-investment percentages, and no promised timelines — it works on the decision and the evidence, not on vendor claims. The signature is the course's own: this course works on your real adoption decision. One rule protects that signature, and it is absolute: do not share anything you are not free to share: change the names, change the figures, keep the shape of the problem. Both capstones produce real artifacts — an adoption charter and a ninety-day review — not just opinions about AI.
This is the fifty-second course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person training Cognosco Learning has delivered since 2002.

Frame the Decision → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Frame the Decision
The Coach starts by examining the adoption decision actually in front of you — the tools on the table, the directive you were handed, the evidence you do and do not have — as it stands. Tools don't transform teams — leaders do, by choosing the right work, stating the case honestly, and setting the rules before the first pilot runs. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — The Adoption Charter for Module 1 and The Ninety-Day Review for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
Most AI adoption fails before any tool is opened — not because the tool could not do anything useful, but because nobody led the choices that make usefulness possible. A license is bought. An announcement is made. Enthusiasts experiment, skeptics wait, confidential material drifts toward a tool nobody governed, work is produced whose owner no one can name, and months later a leader asks for the return and receives anecdotes. This course teaches adoption as a leadership discipline: start from the work and find the friction genuinely worth removing; choose use cases on value, feasibility, and risk held in one frame; make the honest case — full costs, plain limits, no guaranteed numbers; set policy, guardrails, and data rules before pilots, not after an incident; judge what your data can actually support; pick tools without chasing them; and run a pilot small, real, and measured from day one, with a human owning every output. Then the harder half: redesign the workflow instead of bolting the tool onto the old one; treat resistance as information; be straight about what changes for people's skills and roles and what you owe them; train for adoption rather than declaring a launch; set the verification standard your team will actually meet; measure honestly against a baseline and kill what does not work; own the error when the tool gets it wrong; scale only what the evidence carries; and sign your own adoption standard. The course works on your real adoption decision throughout: bring a real team and real use cases, anonymized, and leave with a charter written and a review you can defend.
What you will learn
- Choose the right use cases and make the honest case for them — value, feasibility, and risk in one frame, with full costs, plain limits, and no guaranteed numbers
- Set policy, guardrails, and data rules before pilots begin — who decides, what never enters a tool, and a named human owning every output
- Redesign workflows around AI and bring people through the change honestly — skeptics heard, skills and roles addressed straight, training built for adoption rather than launch
- Measure adoption on evidence and scale only what works — baselines kept, vanity metrics refused, failures owned, and weak uses killed
Everything in the course
- All 18 concepts of Leading AI Adoption, in 2 modules

Built for managers and executives facing a real adoption decision
Leading AI Adoption is for managers of teams where AI tools have arrived — or are about to — who have been handed licenses, a directive, or a deadline, and no honest method for deciding what the team should actually do with them, executives and owners weighing a larger commitment — a department-wide rollout, a vendor contract, a redesigned function — who need the case stated with its costs and limits intact before they sign anything, managers whose informal adoption is already outrunning governance — enthusiastic individuals using personal accounts, unreviewed outputs reaching clients, data moving where no one decided it should — who need to bring leadership up to where practice already is, and leaders who tried a pilot that produced excitement and no evidence — demonstrations, compliments, and no answer to the only question that matters: what is better, for whom, at what cost, and how do we know?.
The fence and the signature apply here, too. A human owns every output, and the course promises no guaranteed productivity figures, no return-on-investment percentages, and no promised timelines — and it works on your real adoption decision: bring the decision as it stands, and do not share anything you are not free to share: change the names, change the figures, keep the shape of the problem. The course assumes you lead people whose work AI is already touching, or is about to.
