Leading People & Teams
Signature Course No. 178 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Leading People & Teams course, in the Leadership & Management category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.
This is the course for new team leaders — recently promoted, often from inside the team they now lead — who have the title and are discovering what the title does not do for them, experienced team leaders who run a competent team and know the remaining problems are about people, fairness, cover, and trust, supervisors and shift leads whose leadership happens in rotas, handovers, and short conversations, and project and function leads who must lead by influence inside the team because instruction alone will not carry.
It works in the order the work has to happen: first, Module 1 — Earning the Role and Setting the Team's Direction — work through Concepts 1–9, finishing with Direction the Team Can Repeat; then, Module 2 — Holding the Team Together When It Gets Hard — work through Concepts 10–18, finishing with The Hard-Quarter Team Plan.
You finish by proving the whole course — in Direction the Team Can Repeat and in The Hard-Quarter Team Plan. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies, hands-free. The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. Learners who already know the material can test out concept by concept.
Anyone can be given a team. The appointment is an email, a chart, a title. Leading the team is something else: the daily practice of getting good work out of people who are watching you closely, deciding — mostly silently — whether to give you their best effort or merely their attendance.
This course teaches that practice at team level: why formal authority starts the job but never finishes it, how to know nine different people well enough to lead each of them, how to set a direction the team can repeat and standards it can see, and how to use the leader's everyday instruments — the one-to-one, delegation, feedback, the coaching conversation, the team meeting — so they develop people instead of merely moving tasks.
Then the harder half: motivation and fairness when resources are thin, conflict before it hardens, the member whose behaviour is costing the team, members you rarely see in the room, workload beyond capacity, a bench with gaps, decisions where you are not the expert, trust that must be repaired, and the weekly rhythm that keeps a leader honest about all of it.
Both capstones produce real artifacts — a direction and standards plan you can run a quarter from, and a hard-quarter team plan covering workload, bench, fairness, and difficult conversations, defended in writing — not just ideas about leading.
This is the one hundred and seventy-eighth course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

Diagnose → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Diagnose
The Coach starts where the course starts: with the difference between authority and influence, not the org chart. A title gives you the right to assign work; it does not give you candour, early warnings, or effort above the floor — and every concept opens with three questions that locate where you actually stand — how your team actually experiences you, and where the common trap is waiting for you. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — Direction the Team Can Repeat for Module 1 and The Hard-Quarter Team Plan for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
What you will learn
- Earn influence inside your team beyond the authority of your role, and know each member well enough to lead them as an individual
- Set the team's direction in plain words and hold standards the team can see, check, and meet
- Delegate as development — not dumping — and use feedback and coaching conversations that change what people do next
- Run one-to-ones and team meetings that produce decisions, owners, and follow-through
- Handle conflict early, address a difficult pattern of behaviour fairly, and repair trust when it is damaged
- Sustain motivation at team level through recognition, fairness, and honest workload management — in the room and remote
- Build the bench so the team survives absences, lead well in territory where you are not the expert, and keep a weekly rhythm that holds it all
Everything in the course
- All 18 concepts of Leading People & Teams, in 2 modules
- A starting-point check first — the Coach finds where you actually stand before teaching
- Learn, Practice, Prove for every concept — no passive video watching
- A test-out on every concept: prove you know it and move on
- The Voice Coach: talk with the Coach out loud — it speaks, listens, and replies
- A personal Learner Record of your work across the course
- Two capstone exercises: Direction the Team Can Repeat and The Hard-Quarter Team Plan
- A printable session summary whenever you pause
- The Lighthouse Coach completion certificate (Signature Series)
- Your progress is saved as you go — stop anytime, resume where you left off
Built for the person who leads a real team
Leading People & Teams is for new team leaders — recently promoted, often from inside the team they now lead — who have the title and are discovering, week by week, what the title does not do for them, experienced team leaders — who run a competent team and know the remaining problems are not technical: they are about people, fairness, cover, and trust, supervisors and shift leads — in operations, service, care, retail, logistics, and office work — whose leadership happens in rotas, handovers, and short conversations, not in strategy sessions,
and project and function leads — who lead a team without always holding line authority over every member, and who must lead by influence inside the team because instruction alone will not carry.
This course assumes you lead, or are about to lead, a real team with real work. It assumes no management degree and no prior leadership course. If you have ever wondered why a team does what it does when you are not in the room, you have everything this course requires to start.
