Lean Leadership & Continuous Improvement
Signature Course No. 156 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Lean Leadership & Continuous Improvement course, in the Frontline & Industry Leadership category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.
This is the course for team leads and shift leaders who stand between the plan and the work every day, for frontline supervisors in manufacturing and operations — and in any setting where work is done by teams to a standard under time pressure — and for new operations managers discovering that their results now come through other people's hands.
It works in the order the craft is learned: first, Module 1 — Seeing the Work, Setting the Standard — work through Concepts 1–9, finishing with The Leader's Walk; then, Module 2 — Coaching Improvement That Holds — work through Concepts 10–18, finishing with The Coached Cycle.
You finish by proving the whole course — in The Leader's Walk and in The Coached Cycle. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies, hands-free. In this course the Voice Coach is not an extra — coaching a team member, holding a huddle, and defending a standard are spoken acts.
The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. Learners who already know the material can test out concept by concept.
This course teaches the leadership and culture of continuous improvement: how a frontline leader goes and sees the work, sets and holds a standard without becoming a policeman, coaches problem-solving in other people instead of solving every problem personally, and sustains a gain after the excitement fades. Lean tools appear only at the depth a frontline leader deploys them through people — the leader's daily behavior is the system.
The course runs on one operation, one baseline, and nothing else. Every figure starts from the baseline of Summit Ridge Fabrication's bracket cell, stated in full in Concept 2 — and you can trace any figure in the course back to that baseline and check it yourself with a pencil.
Both capstones produce real artifacts — a leader's diagnostic and routine plan a plant manager could act on Monday, and a coached improvement cycle record, from problem framing through a held gain, defended in writing — written to be used on the real job, not just filed in the course.
This is the one hundred and fifty-sixth course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

Diagnose → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Diagnose
The Coach starts where the course starts: with the work as it actually runs — not as the report describes it. Reports summarize, dashboards aggregate, and the work itself goes on unseen a hundred feet away. Every concept opens with three questions that locate where you actually stand, and your answers shape how deeply the Coach works the concept with you. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — The Leader's Walk for Module 1 and The Coached Cycle for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
Every operation has two systems running at once. The first is the one on paper: the schedule, the standard, the procedure, the target on the board.
The second is the one that actually happens at 2:40 on a tired Thursday afternoon, when a fixture is worn, a new hire is guessing, and the supervisor is in a meeting. Continuous improvement is the work of closing the gap between those two systems — not once, in a project, but every day, as a habit the whole team owns.
And the person who sets whether that habit lives or dies is not the plant manager, not a consultant, and not a poster in the break room. It is the frontline leader: the team lead, the supervisor, the shift leader — the person who is actually there.
This course teaches that leader's craft. You will learn to go and see work as it really is, to read a baseline honestly, to treat a standard as a promise rather than a weapon, and to build your own leader standard work so your attention goes to the floor on purpose instead of by accident.
You will learn to make the abnormal visible, to see waste through your people's eyes without blaming them for it, to protect the respect that makes people tell you the truth, and to run daily management that catches problems while they are still small.
Then you will learn the coaching half of the job: asking questions that build problem-solvers, running small experiments, finding root causes without hunting for culprits, writing standards with the people who do the work, holding a gain after it is won, reading resistance honestly instead of labeling it, leading flow from the bottleneck outward, and developing your people into improvers who no longer need you in the room. The course ends where it must: with the standard you set for yourself.

Built for the leader who is actually there
Lean Leadership & Continuous Improvement is for team leads and shift leaders who stand between the plan and the work every day, for frontline supervisors in manufacturing and operations first — and in any setting where work is done by teams to a standard under time pressure — for new operations managers promoted for technical skill, now discovering that their results come through other people's hands,
and for experienced leaders whose improvement efforts keep fading — who have won gains before and watched them melt within a quarter, and who suspect, correctly, that the missing piece is leadership routine rather than another tool.
This course teaches the leadership and culture of continuous improvement, through people: go and see the work, hold a standard as a promise, coach problem-solving in others, and sustain a gain after the excitement fades. Every figure in it can be checked by hand against one baseline, stated in full at the front of the course.
This is a Frontline & Industry Leadership course. It assumes you lead people who do real work, and that you can spend time where that work happens. It assumes no prior lean study. If you can walk a line, watch a job, and do arithmetic with a pencil, you have everything this course requires to start.
