Measuring AI Results: From Pilots to Proof
Signature Course No. 57 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Measuring AI Results: From Pilots to Proof course, in the AI at Work category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.
This is the course for executives and sponsors who funded or approved an AI pilot, functional heads whose teams ran the work, transformation sponsors carrying a portfolio of pilots, and finance-minded reviewers asked to validate a result. It works in the order the work has to happen: first, Module 1 — Deciding What Working Means: Claims, Baselines, and Honest Counting — work through Concepts 1–9, finishing with The Measurement Plan; then, Module 2 — Proving It Honestly: Evidence, Decisions, and the Report Upward — work through Concepts 10–18, finishing with The Proof Review. You finish by proving the whole course — in The Measurement Plan and in The Proof Review. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies, hands-free. The course is self- paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. Learners who already know the material can test out concept by concept.
The fences, stated plainly. A human owns every judgment in this course: a dashboard does not decide, a tool does not verdict, and an average does not absolve. This course makes no invented benchmarks, no typical results, and no savings figures presented as expectations — your pilot's only legitimate comparison is its own baseline, its own costs, and the criteria you wrote before it launched. And this course is management education, not financial, legal, technical, or compliance advice. The signature is the course's own: this course works on your real pilot. One rule protects that signature, and it is absolute: do not share anything you are not free to share — change the names, change the figures, keep the shape of the problem. Both capstones produce real artifacts — a measurement plan written before launch and a proof review that renders the verdict — not just opinions about pilots.
This is the fifty-seventh course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person training Cognosco Learning has delivered since 2002.

Decide What Counts → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Decide What Counts
The Coach starts before the pilot does: what would count as this pilot working — said in advance, in numbers the organization already keeps, against a baseline taken before anything changed. A pilot that was never designed to be measured cannot be judged afterward, only argued about — and the argument always goes to whoever tells the better story. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — The Measurement Plan for Module 1 and The Proof Review for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
Every AI pilot produces a story. Few produce proof. The vendor reports adoption, the team reports effort, the dashboard reports activity — and the sponsor who signed for the money is left saying that something clearly happened without being able to say, honestly, what it was worth. This course teaches the sponsor's measurement discipline in order: decide what working means before the pilot starts — every claim registered and made testable, the baseline taken first, the kill, fix, and scale criteria written while writing them is cheap; measure honestly what changed — outputs chained to outcomes, leading signs never promoted into lagging proof, time, capacity, and cash kept in their separate accounts, every confounder named; then judge on the evidence — vanity metrics refused, real adoption measured, the evidence pack assembled, the review meeting held to a verdict, and bad news carried upward straight, early, and whole. Your own pilot is the course material throughout: bring one real pilot, anonymized, and leave with its plan written or its verdict signed.
What you will learn
- Decide what working means before a pilot starts — claims made testable, baselines taken first, and kill, fix, and scale criteria written in advance
- Measure honestly what changed — outputs separated from outcomes, leading signs read beside lagging ones, and comparison built without a laboratory, with confounders named
- Count the result in full — time, capacity, and cash kept distinct, every cost inside the boundary, and quality, error, and risk standing beside every speed measure
- Judge and report on the evidence — vanity refused, real adoption measured, the proof pack assembled, the review held to a verdict, and bad news carried upward straight
Everything in the course

Built for the person who must judge the pilot
Measuring AI Results: From Pilots to Proof is for executives and sponsors who funded or approved an AI pilot — who signed for the money, the time, or the risk, and who will be expected to say what the organization got for it, functional heads whose teams ran the work — who know the stories from inside the pilot and now need the judgment that stands up outside it, transformation sponsors carrying a portfolio of pilots — who must compare unlike efforts honestly, stop some of them, and defend the stopping as well as the scaling, and finance-minded reviewers asked to validate a result — who have been handed a savings claim, a capacity claim, or a success story, and need to know what to ask before they let it travel further.
The fences and the signature apply here, too. A human owns every judgment, no invented benchmarks or savings figures are presented as expectations, and the course is management education, not advice — and it works on your real pilot: anonymize every real pilot before you bring it in — change the names, change the figures, keep the shape of the problem — and leave with its plan written or its verdict signed. The course assumes you carry, or share, responsibility for judging a pilot's result. It does not assume a statistics background, a data team, or an existing measurement framework.
