Microsoft AI Product Management

Signature Course No. 201 — A Signature AI Socratic Coaching Course.

An agentic, mastery-based AI learning platform.

A New Kind of Learning

Socratic coaching, delivered by an agentic AI coach.

Not a course you watch. An AI coach you work with.

The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.

The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.

Meet The Lighthouse Coach

A coach that teaches by asking — not by lecturing

The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Microsoft AI Product Management course, in the AI at Work category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.

An AI feature makes a different promise. Every software feature used to promise: give it this input, and it returns that output, every time. An AI feature promises an output that is usually right, sometimes confidently wrong, and never identical twice. That single difference rewrites the product manager's job: you can no longer specify behaviour completely in advance, so you must specify how behaviour will be judged; you can no longer test your way to certainty before launch, so you must design launch itself as a controlled exposure with an exit; and you can no longer price a feature as if each use cost the same, because each use consumes compute, review time, and user trust in amounts that vary.

Module 1 teaches you to choose the bet. Run the worthiness test on any proposed AI feature and defend a no; assess what a model can and cannot do on cases drawn from your own workflow; state the outcome the feature must move and the guardrails it must never break; judge data readiness for feeding and for judging; write the evaluation that serves as the specification; decide build, buy, or partner layer by layer on a Microsoft-centred stack, with exit costs counted; design the human's place in the loop; and close the proposal as a bet memo that names its own falsifier.

Module 2 teaches you to ship it honestly. Sequence the roadmap by uncertainty rather than enthusiasm; prototype with the cheapest test that can kill the idea; run data operations as product work; design screens that show confidence honestly and let users recover; launch in rings behind kill criteria agreed in advance, with rollback rehearsed; price variable cost against variable value from the unit up; govern the feature without freezing it; measure whether it earned its place in user outcomes, in money, and in harm; and sign the whole under a personal standard.

It works in two movements. First, Module 1 — Choosing the Bet — work through Concepts 1–9, finishing with The Decision Pack; then, Module 2 — Shipping the Bet, Proving the Value — work through Concepts 10–18, finishing with The Launch-and-Value Plan.

Both capstones produce real artifacts — The Decision Pack, a complete go/no-go decision pack for a proposed AI feature that a leadership team could act on; and The Launch-and-Value Plan, a launch-and-value plan for an approved feature, defended in writing — each run on the running case and again on your own live product decision.

One company, judged honestly, the whole way through. Tessellate Systems, a fictional firm of about 240 people, sells Flowdesk, workflow software for mid-size service firms. Its proposed drafting assistant — drafting the structured summary, the category, and the first reply from a messy free-text request, for a human to approve — is examined, tested, priced, and judged across the whole course, on one honest set of facts.

Scope and honesty are stated up front. This course teaches the product-management discipline for AI products, and only that — general product-management craft is assumed, and model building and prompt craft are other books' ground. Platform facts are dated, product judgment is not: every Microsoft platform statement carries the book's framing in place — as of this writing, check the current Microsoft documentation before you rely on it — and no decision method in the course depends on any vendor's current catalogue.

The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies. Learners who already know the material can test out concept by concept.

This is the two hundred and first course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

The Method

Diagnose → Learn & Practice → Prove → Capstone

Every learner moves through the same discipline a Cognosco instructor would insist on in the room.

1

Diagnose

The Coach starts where the course starts: with what you actually bring. Every concept opens with three questions. They are not a quiz; they locate where you actually stand — what you already judge well about AI features, and where the common trap is waiting for you. Your answers shape how deeply the Coach works the concept with you. Everyone begins with Module 1 — no skipping the foundations you only think you have.

2

Learn & Practice

Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.

3

Prove

Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.

4

Capstone

Finish with two capstones — The Decision Pack for Module 1 and The Launch-and-Value Plan for Module 2 — that pull the whole course together, and earn the certificate.

The Course Content

What You'll Learn

Three decisions run the whole course. Should this feature exist, what must it prove before it ships, and did it earn its place after it shipped — the product manager's decisions, taught as one discipline from the first worthiness test to the final signature.

Module 1 chooses the bet. The worthiness test that classifies a proposal before anyone falls in love with a solution, capability measured on your own cases, the outcome and its guardrails, the two-line readiness verdict, and the evaluation written before building as the feature's specification.

Module 2 ships the bet. A roadmap sequenced by uncertainty, prototypes that can kill the idea cheaply, data operations as product work, launch in rings behind kill criteria, and pricing built from the unit — model cost plus review cost against unit value, per segment.

And it keeps the feature honest. Harm named party by party in a ledger, governance where every step names the decision it improves, the earning-its-place account read in value, cost, and harm, and a personal standard of five checkable commitments, signed with the gaps named in the same ink.

What you will learn

  • Judge whether a problem deserves an AI solution at all — and say no, with reasons, when it does not
  • Assess a model's capability and limits on your own cases before a roadmap depends on it
  • Choose the outcome an AI feature must move, and the guardrails it must never break
  • Judge data readiness — whether you can feed a feature and, harder, whether you can judge it
  • Write the evaluation that serves as the feature's specification and acceptance test
  • Make build, buy, or partner decisions on a Microsoft-centred stack, with exit costs counted
  • Design the human's place in the loop, launch in rings with kill criteria, and price variable cost against variable value
  • Govern an AI feature after launch and measure whether it earned its place

Who It's For

Built for the person the room looks at

Product managers — shipping or about to ship features that use large language models, speech, vision, or prediction — who need a decision discipline, not a demo.

Product leaders and founders — who must judge AI proposals from their teams: which bets are sound, which are theatre, and what proof to demand before funding either.

Program and delivery managers on Microsoft-stack products — who coordinate the engineers, data owners, reviewers, and compliance partners an AI feature pulls into one room.

Business owners inside large organisations — who sponsor AI features for their own workflows and must answer for their cost, their errors, and their value. The course assumes you already practise product management; it assumes no machine-learning background and no coding.
