Psychology at Work: Understanding What Drives People
Signature Course No. 173 — A Signature AI Socratic Coaching Course.
A New Kind of Learning
Socratic coaching, delivered by an agentic AI coach.
Not a course you watch. An AI coach you work with.
The Lighthouse Coach begins by discovering how you think about the subject, teaches what is missing, and gives you realistic practice before asking you to prove that you can use it. You may test out of concepts you already understand, while capstones turn the learning into a practical plan, decision, conversation, or other real-world result.
The curriculum is deliberately authored; the AI delivers it through coaching. It is not an AI randomly generating lessons.
A coach that teaches by asking — not by lecturing
The Lighthouse Coach is an AI Socratic coach built on Cognosco Learning's Psychology at Work: Understanding What Drives People course, in the People, Culture & Engagement category. It does not play videos at you. It holds a conversation: it asks you a question, listens to your answer, names the misconception it hears, affirms what you got right, and asks the next question — the way a great coach works in the room.
Every workplace runs on a theory of people. It lives in the rota that assumes nobody minds the worst shifts if the pay is right, in the bonus that assumes effort is bought by the pound, and in the manager who reads one missed deadline as laziness and another as overload — and acts on the reading.
This course drags that hidden theory into the light and replaces it with a better one, built piece by piece: what moves people, what they notice, how they explain each other, where their judgment bends, how they take feedback, how groups pull on them, and what change costs them.
You finish with a disciplined habit, not a set of tricks: describe behaviour before you explain it, check your explanation against the situation, name the mechanism you think is at work, and choose a response that would still look fair with your reasoning read aloud.
It works in two movements. First, Module 1 — What Drives People, and How We Misread Them — work through Concepts 1–9, finishing with The People Read; then, Module 2 — Working With People: Influence, Feedback, and Change — work through Concepts 10–18, finishing with The Change People Can Join.
Both capstones produce real artifacts — a written People Read of a team in trouble, with fair actions an owner could defend in the room with the team, and a change plan for a real shift-pattern change, written to be shown in full to the people living it.
The course is self-paced and always on — roughly 30 minutes per concept, about 9 hours in full, taken in as many sittings as you like. You can type your answers, or talk out loud: the Voice Coach speaks its questions and listens to your spoken replies. Learners who already know the material can test out concept by concept.
This is the one hundred and seventy-third course in The Lighthouse Signature Series — the online counterpart to the one-day, in-person learning Cognosco Learning has delivered since 2002.

Diagnose → Learn & Practice → Prove → Capstone
Every learner moves through the same discipline a Cognosco instructor would insist on in the room.
Diagnose
The Coach starts where the course starts: with the readings you already make. Nobody at work is simply "motivated" or "unmotivated" — and nobody you manage is the story you told yourself about them in the first five minutes. Every concept opens with three questions that locate where you actually stand, and your answers shape how deeply the Coach works the concept with you. Everyone begins with Module 1 — no skipping the foundations you only think you have.
Learn & Practice
Work each concept in conversation with the Coach — spoken or written — then practice it against realistic situations until it holds up.
Prove
Every concept ends in proof: answer the check cold and demonstrate the skill. Know it already? Test out and take credit immediately.
Capstone
Finish with two capstones — The People Read for Module 1 and The Change People Can Join for Module 2 — that pull the whole course together, and earn the certificate.
What You'll Learn
Every workplace runs on a theory of people. It is rarely written down. It lives in the rota, the bonus, and the thirty-second reading a manager makes of a colleague — and then acts on.
Module 1 slows the whole chain down. What carries a person's effort, whether the path from effort to outcome is believed, whether the deal reads as fair, and what people notice, conclude, and feel along the way.
Module 2 works the levers. Load and recovery, the pull of the room, feedback people can hear, rewards and what they actually buy, decisions under pressure, conflict from the other side of the table, and change designed so people can join it.
You prove it on real work, concept by concept — and finally on one troubled team, read whole, and one real change, planned whole.
What you will learn
- Explain what drives effort at work — motivation, expectancy, fairness, and basic psychological needs — and say what each account can and cannot prove
- Describe how people perceive and explain behaviour at work, and name the errors built into both
- Recognise the common biases in workplace judgment and build checks that catch them before they become decisions
- Use individual differences descriptively and practically, without turning descriptions into labels
- Read emotion, load, and recovery at work at a non-clinical level, and act on workload and support rather than amateur diagnosis
- Explain how norms, groups, and authority shape behaviour, and design team conditions that pull in the right direction
- Give and frame feedback, incentives, and change in ways people can hear, judge as fair, and act on
Everything in the course

Built for anyone whose work is people
Managers and supervisors, who explain other people's behaviour for a living — often in the thirty seconds before acting on the explanation — and need those explanations slower, fairer, and more often right.
Professionals without direct reports, who work in teams, serve customers, sit in meetings, and negotiate with colleagues, and want to read the room without inventing the people in it.
Owners and founders, who design the rotas, incentives, and rituals everyone else lives inside, and need to know what those designs actually do to effort, fairness, and trust.
People moving into people-facing roles — team leads, project leads, service leads — who were promoted for doing the work and now find the work is people. No background in psychology is assumed; the only prerequisite is having worked alongside other people, been managed, been misunderstood at least once, and misread someone else at least once.
